# Six signs it’s time for a managed shadow payroll service

A question I hear a lot from mobility teams is how many assignees you need before a managed service makes sense. My answer: it’s not really about headcount.

A programme of 100 assignees can run like clockwork. A programme of 10 can turn every month end into a late night. The difference isn’t size, it’s the legwork: collecting the data, fixing it, chasing what’s missing and explaining the results.

When that effort starts to outgrow your team, you’ve reached the tipping point. Here are the six signs I look for.

### 1. One person owns the spreadsheet

If only one person knows how your shadow payroll, hypo tax and gross-ups are calculated, you don’t have a process, you have a dependency. When that person is on leave or moves on, that knowledge goes with them, and the next cycle becomes a reverse-engineering exercise.

### 2. Your data arrives in a dozen different formats

Salary comes from HR, bonuses from payroll, allowances from expenses, equity from a plan administrator and travel calendars from the assignees. Each source has its own layout, currency, codes and reporting period. If you spend more time cleaning up spreadsheets from five different teams than looking after your assignees, you’ve got it backwards.

### 3. Corrections have become routine

The odd rerun is normal. Repeated corrections, amendments, missed calculations and assignees chasing you for answers every cycle are not. Every rerun means another payroll adjustment, another explanation to the assignee and a little less confidence in the next set of figures.

### 4. Year end is a project in its own right

Truing up what was reported during the year against actual figures should be a routine check, not a rescue mission. If year end takes weeks and pulls in people from across the business, the in-year process isn’t working.

### 5. Your programme is growing faster than your team

Every new country brings new tax and social security rules. Send someone to New York, and you’re dealing with federal, state and city tax all at once. Every new policy adds another variation, and mobility teams rarely grow at the same pace as the programmes they run.

### 6. You can’t easily explain a number

When someone asks why their tax or social security is higher this month, you should be able to quickly explain how the figure was reached and be confident that you’re right. If it takes days of digging through files and email threads, your process is a risk in itself.

### Hand over the legwork, keep the final say

With our managed service, we do the heavy lifting behind the scenes, and you get payroll-ready figures you can trust.

We work closely with clients to understand their policies and data upfront. Our technology automates the repeatable tasks, while our experienced team provides oversight, manages exceptions and handles the more complex requirements.

Here’s how that takes care of the six signs:

- **No one person owns the spreadsheet.** Your setup lives on the Certino platform, not in someone’s head, so it doesn’t leave when they do.
- **Different formats are manageable.** Send us what you have, and we clean it, map it and chase what’s missing.
- **Corrections become the exception.** Missing data and figures that look wrong are flagged before they reach a payslip.
- **Year end stops being a project.** We reconcile actuals against what was reported throughout the year, so year end is a check, not a crunch.
- **New countries don’t mean new headaches.** The tax and social security rules are already built in, so you don’t need to become an expert in every new host country.
- **Every number comes with its workings.** Each figure shows how it was reached, calculated in our own tested engine, not AI ([Aaron explains why](https://www.certino.com/blog/why-we-dont-let-ai-do-our-maths)).

All we need from you is your monthly data, a heads-up on assignment changes and your approval on each run. We send the final figures to your payroll provider and handle their questions, so you’re not stuck in the middle. The [managed service page](https://www.certino.com/managed-service) walks through each step.

### It doesn’t have to be all or nothing

You can hand over as much or as little as you need. Some teams pass us everything, every month. Others keep data collection in-house and hand us the rest, or bring us in just for year end. And if you’ve lost a key person, we can step in fast and keep things running while you find a replacement.

Shadow payroll is our core focus, but the same applies to hypothetical tax calculations and other gross-up scenarios, including one-off requirements for international assignments and domestic moves.

Because your data and setup live on the Certino platform, nothing is locked away. You have full access whenever you want it.

### Recognise a few of these?

If some of these signs sound like your team, [book a call](https://www.certino.com/book-a-consultation) and we’ll show you what we could take off your plate. Setup takes about four weeks, and your payroll and tax providers stay as they are.
